That distinction matters, because the two jobs are not close in price. Regrouting a shower costs a few hundred dollars. Replacing one costs five figures. Homeowners often ask for the first when they need the second, and occasionally the reverse.

Signs You Need Replacement, Not Repair

A soft or spongy floor. Step around the base. Any give means water has been getting into the subfloor, often for years.

What a Real Shower Replacement Involves
A proper replacement is a demolition and rebuild, not a resurfacing.
Demolition to the studs. Tile, backer board and pan come out. This is the point where hidden damage becomes visible — and where estimates sometimes change, because nobody can see rot through finished tile.
Repairs to framing and subfloor. If water has been escaping, there is usually something to fix. Building a new shower over damaged framing guarantees you do this again.

The Part Nobody Photographs
Every remodeling company shows you finished tile. Almost none show what is behind it, which is unfortunate, because that is what fails.
Tile and grout are not waterproof. Grout is porous by design. Water passes through it routinely, and the waterproofing layer underneath is what stops that water reaching the framing.
Done properly, that means a bonded waterproof membrane over the backer board, with the membrane carried into the corners, over the curb, around the niche and sealed at every plumbing penetration. Systems like Schluter-KERDI are common. Cement board alone is not waterproofing — it resists water damage, it does not block water.

When you get estimates, ask what waterproofing system the contractor uses and how the niche and curb are treated. The answer tells you a great deal, and most homeowners never think to ask.

Shower Valve Replacement: A Smaller, Separate Job
Not every shower problem needs a rebuild. If the tile and pan are sound but the shower drips constantly, will not hold temperature, or the handle has become stiff, the valve is the likely culprit — and replacing it alone runs $400 to $900 in most cases.
Two things determine the cost. If there is an access panel behind the shower wall, a plumber reaches the valve from the other side and nothing gets damaged. If there is no access, tile has to be opened and repaired afterwards, which is where the price climbs.
Signs the valve is the problem rather than the shower:
- Water keeps dripping after the handle is fully off
- Temperature swings when another tap or the toilet is used
- The handle turns but pressure barely changes
